Home / Blog / Hybrid heat pumps in Scotland
A hybrid heat pump pairs an outdoor heat pump with the gas, oil or LPG boiler you already have, and a controller decides which of the two heats the house at any moment. In Scotland that arrangement carries a cost you can put a figure on.
Home Energy Scotland does not fund hybrids, so choosing one means giving up a grant of up to £7,500 (or £9,000 for eligible rural and island properties) along with the optional £7,500 interest-free loan that sits beside it.

The appeal of a hybrid is easy to follow. The heat pump handles the mild months, the boiler waits for the cold snaps, and the house stays warm whatever February brings. That logic holds up for a small group of properties. In a house a heat pump can heat on its own, the boiler becomes a second appliance to service and the reason you lose the grant.
A hybrid system keeps your existing boiler connected to the radiators and adds an air source heat pump outside, in a smaller size than a full system would need for the same house. Both appliances feed one heating circuit. (Some manufacturers sell the pair as a packaged unit; others add a heat pump to whatever boiler already hangs on the kitchen wall.)
The controller makes its choice in one of two ways.
A temperature-led set-up switches at a fixed outdoor temperature, with the heat pump running above that point and the boiler taking over below it.
A cost-led controller compares the price of heat from each source in real time, using the unit rates you enter and the heat pump’s efficiency at that moment, and runs the cheaper one. On the coldest days some systems let both run together, with the heat pump pre-warming the water before the boiler lifts it to temperature.
Hot water depends on the boiler you start with. Pair a hybrid with a combi and the typical set-up leaves the combi making your hot water, so the heat pump never serves the taps. With a system boiler and a cylinder, the controller can share the hot water between the two sources as well.
Home Energy Scotland funds heat pumps that provide 100% of a home’s heating and hot water requirements, and its grants and loans page puts the consequence in one line: “Hybrid heat pumps are not eligible for funding.” We checked that wording on homeenergyscotland.org on 25 September 2026.
The rule follows from the 100% condition. A hybrid keeps the boiler burning gas or oil on the days that use the most heat, so the heat pump never carries the full load. The combi arrangement described above fails the hot water half of the test too, because the boiler still heats the water you use.
A heat pump that meets the rule can attract a grant of up to £7,500, rising to £9,000 for properties in remote rural, island or off-gas accessible rural areas, plus an optional interest-free loan of up to £7,500. A hybrid receives neither. Our guide to heat pump grants in Scotland sets out eligibility and the application in order.
“Fantastic service from Sean. Extremely knowledgeable about energy efficiency. Customer service has been amazing from start to finish including checking after a few weeks in to make sure everything was perfect.”

Running cost comes down to what each source charges you for a kilowatt-hour of heat delivered into the house. Ofgem’s price cap for 1 October to 31 December 2026 sets average unit rates of 26.32p per kWh for electricity and 7.97p per kWh for gas, for customers paying by Direct Debit on a standard variable tariff.
Divide each rate by the efficiency of the appliance and you get the price of the heat itself.
| Heat source (assumed efficiency) | Cost per kWh of heat delivered |
|---|---|
| Condensing gas boiler (90%) | 8.9p |
| Heat pump running at 250% | 10.5p |
| Heat pump running at 300% | 8.8p |
| Heat pump running at 400% | 6.6p |
Unit rates from Ofgem’s energy price cap for 1 October to 31 December 2026 (Great Britain averages, Direct Debit). The efficiencies are illustrative assumptions chosen to show the crossover.
The crossover sits close to 300%. Below it, gas costs less per unit of heat; above it, the heat pump wins, and the gap grows as efficiency climbs. A cost-led hybrid controller does this sum all day and hands the heating to the boiler whenever the heat pump falls under the line. The full-year picture, tariffs included, is in our breakdown of heat pump running costs in Scotland.
Heat pump efficiency drops as the air outside gets colder and as the water it sends round the radiators gets hotter. A hybrid tends to run on the radiators the boiler was designed for, at the higher flow temperatures a boiler system expects, and that pushes the heat pump toward the 250% row of the table.
The boiler then covers the cold spells, which is the stretch of the year that uses the most heat. You end up burning gas or oil through the coldest weeks while paying to maintain two appliances.
A full system designed around low flow temperatures sits at the other end. The efficiency figure we quote comes from a Bathgate new build with underfloor heating on a 35°C flow, whose heat pump logged 440% across a monitored November month; at October 2026 cap rates that works out at about 6p per kWh of heat.
A new build loses less heat than a stone villa, so read it as what careful design reaches in a well-insulated house, and ask any installer quoting you which efficiency their design assumes.
Off-gas homes face a price that moves faster than the cap. BoilerJuice listed Scotland’s heating oil at 120.91p per litre before VAT for a 1,000-litre order on 25 September 2026. An oil hybrid’s smaller heat pump still leaves the boiler to carry the coldest spells, so you keep ordering deliveries and keep the tank in the garden for as long as the boiler stays.
“Despite reaching out to multiple companies, including the original installer, no one was willing to help or even respond. That’s when I contacted Sean from Aventus Eco Ltd, and I’m so glad I did. Sean promptly visited my home, conducted a thorough evaluation of all relevant factors, and successfully identified the root cause of the issue.”

A hybrid earns its place in a narrow set of cases, and they share one feature: the largest heat pump you can fit falls short of the house’s full heat loss, and fabric work cannot close the gap.
Physical limits account for the clearest cases.
A hybrid also appeals as a stepping stone: fit the heat pump now and remove the boiler once the insulation and radiators catch up.
Two funding rules sit in the way. The hybrid itself gets no grant, and Home Energy Scotland funds a replacement heat pump with a loan only, so a bigger unit fitted later to let the boiler go may get no grant either. Ask Home Energy Scotland in writing how it would treat that second step before you start.
Scotland’s older housing is where the hybrid argument gets made. Sandstone tenements, granite terraces and harled cottages lose heat through solid walls and tall sash windows, and that heat loss is the usual reason given for keeping a boiler behind the heat pump.
You can measure that heat loss. A room-by-room heat loss calculation puts a number on every wall, window and floor, and the total sets the size of the heat pump and the output each radiator needs at a low flow temperature.
We designed a 1920s sandstone end-terrace in Mount Florida, Glasgow on that basis: a 7kW air source heat pump on a 45°C flow temperature, four radiators replaced with higher-output units, one added upstairs and two new ones for a rear extension. The house holds a steady 21°C through the year.
Stone-built homes raise their own survey questions, from wall construction to where the cylinder can go, and our article on air source heat pumps for old and existing homes in Scotland takes those in turn.
In Edinburgh, the Victorian tenements of Marchmont and the villas of Morningside run largely on mains gas, which makes a gas hybrid an easy thing to propose there. Our heat pump installation service in Edinburgh starts from the same room-by-room survey, with the system sized so the gas boiler can come out.
“Great experience using Aventus Eco to install a Heat pump at our terraced home. Very efficient from start to finish from Sean & co, took 4 days and we’re really happy with how it’s working. Sean also took time to talk us through how it all works and has been on hand to answer any question post-installation.”
David Acheson, ★★★★★ Google Review
Yes, and in Scotland it has to if you want the grant.
A heat pump replaces the boiler outright once the design lines up in three places:
Radiators decide more of the outcome than the outdoor unit does. Plenty of boiler-era radiators can stay, and a few in the coldest rooms tend to need upsizing so they give out enough heat at 45°C or lower. Our heat pump radiator sizing guide shows how that room-by-room check works.
Weather compensation handles the rest. The controls read the outdoor temperature and raise the flow temperature only as far as each day needs, which keeps the heat pump efficient on milder days and still meets a hard frost. We design full-system heat pumps on that basis, sized to carry all of the heating and hot water, which is also the kind Home Energy Scotland funds.
The hybrid question for any house comes down to its heat loss on a cold Scottish day, set against what a right-sized heat pump and your radiators can deliver. A £0 survey measures that loss room by room and shows whether the boiler can go and whether the design meets Home Energy Scotland’s 100% heating and hot water condition.
No. Home Energy Scotland funds only heat pumps that provide 100% of a home’s heating and hot water, and its grants page states that hybrid heat pumps are not eligible. A full heat pump system can attract up to £7,500, or £9,000 in eligible rural and island areas.
It can be for a property where a right-sized heat pump cannot carry the full heat loss. For a home that a full system can heat, a hybrid in Scotland means losing a grant worth up to £7,500, paying for gas or oil on cold days and servicing two appliances, so a full heat pump tends to work out better.
Yes. A heat pump sized from a room-by-room heat loss calculation, with radiators matched to a low flow temperature and a cylinder for hot water, heats a Scottish home through winter without a boiler. That full-system design is also what the Home Energy Scotland grant requires.
No. The exclusion covers funding as a whole, so a hybrid qualifies for neither the grant nor the optional £7,500 interest-free loan.
A boiler that stays connected and heats the house on cold days turns the system into a hybrid in practice, and Home Energy Scotland funds only heat pumps covering 100% of heating and hot water. Check with Home Energy Scotland before planning to leave any boiler plumbed in.
They can. In the typical combi set-up the heat pump heats the radiators and the combi keeps making the hot water, which fails Home Energy Scotland’s hot water condition on top of the heating one.
A £0 survey measures your heat loss room by room and shows whether the boiler can go and the grant applies.

Aventus installed an ASHP heating system for us in a 1950s house in Newton Mearns. Initially we contacted them to help us future proof our home as we were planning some retrofit works. They carried out the preparatory pipework during the build & were very good at working around our timeline and liaising with the builders. Following this we decided to see it through and had the new heat pump installed towards the end of the building works. During the installation, the team were all very polite and helpful. We had the majority of pipework replaced with copper alongside 4 new radiators & a cylinder installation which was all carried out to a high standard. The team were patient with our specific requests. We are delighted with the dark grey Panasonic unit & appreciated the fact the unit is not over specified which means that it sits neatly underneath our new windows. There were various post install issues however these were resolved with a professional attitude. So far we have found the house to be very cosy with exceptionally hot water which exceeds our expectations. Time will tell over the winter how efficient it is given the age of the house, however we feel reassured having Aventus by our side and would not hesitate to recommend them to others.+0Posted on Google![]()

We wanted to retrofit our home to improve energy efficiency, change to an air source heat pump (ASHP) and add solar panels and a battery. Aventus Eco was recommended by a Retrofit Consultancy. Sean clearly explained and planned out the processes for our ASHP. We really felt that he was interested to make it work well for us. Installation was smooth. The team was well coordinated and communicated well during the process. They completed the work to a very high standard and minimised any disruption to our home. We were so impressed with the ASHP fitting that we quickly followed this up with Aventus Eco planning and installing our solar panels and battery. We would highly recommend Sean and the Aventus Eco team.Posted on Google![]()

Changing from gas central heating to renewables isn’t simple but, having asked four companies to quote to convert our system, Sean stood out as someone who cared about getting the design right, optimising it for our house while clearly explaining how and why. He helped us understand how heat pumps, solar panels and batteries all work together and gave us confidence that the conversion would be possible and relatively simple. The Anvetus installation team were brilliant - polite and efficient with a can-do attitude to problem solving. They cared about our property, checking in with us as they worked and clearing up as much as possible each day. Everything felt planned and coordinated and a heat pump, new hot water tank and system, 10 solar panels and a battery were installed and up and running in a week, despite some unexpected challenges along the way. The whole team went out of their way to make this a smooth experience, from initial visit to final handover paperwork. We would highly recommend Sean and Aventus Eco.Posted on Google![]()

Sean and the team at Aventus Eco did a fantastic job installing our air source heat pump. They were really friendly, proactive and efficient throughout the whole process. After trying to find a suitable air source heat pump installer for a number of years, Sean filled us with confidence from the moment we met him. He was the first person who properly reassured us about the design, the suitability of the system and the long-term cost benefits. The installation itself was carried out with real care and professionalism. The team put everything back in place afterwards and left the house as though they had never been there. Since the instal, the house now constantly feels like it is at a comfortable temperature, and the amount of energy we use on a daily basis compared to our old electric boiler has been reduced. We are looking forward to seeing how this continues in the colder months. We would happily recommend Aventus Eco and Sean to anyone considering an air source heat pump.Posted on Google![]()

Outstanding Service from Aventus Eco Ltd – Highly Recommended! I had been struggling with unusually high electricity consumption—around 50 kWh per day—due to my air source heat pump system. Despite reaching out to multiple companies, including the original installer, no one was willing to help or even respond. That’s when I contacted Sean from Aventus Eco Ltd, and I’m so glad I did. Sean promptly visited my home, conducted a thorough evaluation of all relevant factors, and successfully identified the root cause of the issue. He didn’t stop there—he also provided a detailed report that I could share with the installer and even offered to assist further in resolving the problem. Sean’s professionalism, technical expertise, and willingness to go the extra mile truly set him apart. He is an absolute superstar, and I can’t recommend Aventus Eco Ltd highly enough for anyone facing similar challenges.Posted on Google![]()

Exactly as the process should be – right from start to finish Aventus Eco fitted solar panels, battery storage and an air-source heat pump, and the whole experience has been great. There was no hard sell from these guys, just lots of advice from people who clearly care about what they do, their business and their reputation. They took the time to get the design right for my home, including properly working out our power use and heat loss and sizing everything accordingly. The solar panels were a no brainer, but Aventus suggested right sizing the solar panels and adding battery storage. Home energy when the sun’s not shining – brilliant. It’s working flawlessly. The heat pump means I’m no longer dependent on global oil and I’ve cut my carbon footprint. Heat pumps get a lot of bad press, often due to hard-sell companies pushing numbers rather than doing the job properly. The difference here is the care Aventus put in, and the work they have done with Heat Geek and their accreditation process (check their Youtube videos). That was the deciding factor. None of the other companies I spoke to had it. It gave me real confidence everything would be set up properly — and it shows. Originally, I wanted to keep the oil boiler “just in case”. I’m glad I took the leap to ditch it and trust the Aventus design. The house is comfortable and warm throughout. Neat install, great communication, and they made the grant process easy. Aventus Eco combine technical know-how with genuine customer care, and I’d happily recommend them. Thanks. Genuinely.+2Posted on Google![]()

We initially had Sean over to provide a quote, and as we didn’t know much about heat pumps, he explained everything clearly and in a way we could easily understand. He emphasized the importance of proper heat loss calculations for our property, which helped us determine which existing radiators we could keep. Sean also walked us through how the system would operate once installed and shared tips on how to get the best efficiency from it. When the team came to install the system, the entire process was incredibly streamlined and completed in just three days. The guys made sure to cover all our carpets and left the place spotless. I can honestly say Sean and his team were fantastic—our heat pump is now up and running, and even on the coldest days, our energy usage is nearly half compared to gas.
