The Heat Pump Installation Process in Scotland, Day by Day

The heat pump installation process in Scotland takes about five working days on site, and each day has its own job. The outdoor unit and the pipe routes come first, then the old boiler comes out, then the radiators and the new cylinder go in, then the electrics and a flush of the whole system, and the last day belongs to commissioning and the handover.

Knowing that order tells you which days the heating is off, which days the floorboards come up, and what paperwork you should hold when the van drives away.

Key takeaways

Five working days is our own figure for a whole-house retrofit. The split between the days below shows how a typical job falls, and your engineer moves tasks around to suit the house: a villa with a long list of radiator changes spends more of the week on them than a two-bedroom flat does.

The Heat Pump Installation Process at a Glance

A loft plant room with a Vaillant hot water cylinder, expansion vessels and an underfloor heating manifold, and the twin fan grilles of a white Vaillant outdoor heat pump

The air source heat pump installation process has four stages:

  1. the survey
  2. the written design and quote
  3. the install week
  4. a few weeks of fine-tuning once the system is running.

Only the install week puts a team in your house, and the table shows how those days run on a typical job.

DayMain workHeating and hot water
Before day oneSurvey, design, quote, install date booked, network operator told about the new loadOld system running
Day oneFloors and routes protected, outdoor unit base set, wall cored for the pipes, first pipe runsOld system still running on a typical job
Day twoOld boiler, flue and controls out, old cylinder and loft tank out where the design replaces themOff from the moment the boiler is disconnected
Day threeRadiator changes, pipework upgrades, new cylinder in positionOff
Day fourElectrics and controls wired, system flushed, filtered and filledOff
Day fiveCommissioning, radiator balancing, weather compensation set, handoverBack on
First weeksRemote checks and fine-tuning where the controls allow itOn

A house with pipework to replace can use all five days with little to spare. Your engineer confirms the order for your house before the week starts, and the table gives you the right questions to ask.

Survey to Install: The Start of the Heat Pump Installation Process

The back of a sandstone terraced house with a dark grey heat pump beside the garden steps, and a new white panel radiator above a tiled floor

Every date in the install week comes out of the survey. Your engineer measures the heat loss of each room, checks the radiators, pipework and electrics, and picks the spots for the outdoor unit and the cylinder. The written proposal lists the heat pump, the radiator changes, the cylinder and where each part goes, and the install team works from that list on day one.

The gap between survey and install depends on the diary and on funding. If you are applying for Home Energy Scotland funding, no work can start until the written offer arrives, because Home Energy Scotland does not fund work that has already begun.

Your installer also has to tell the local network operator about the heat pump, since it adds a new load to your supply, and where the supply needs upgrading the operator approves the connection before the unit goes live.

The run-up is the same for a Glasgow four-in-a-block and a stone villa in the capital. If your home is in or around the capital, our page on heat pump installation in Edinburgh sets out how we work there.

  • In the days before the team arrives, clear a path between the front door, the cylinder cupboard and the spot for the outdoor unit.
  • Empty the airing cupboard or wherever the cylinder is going, and pull furniture back from any radiator being changed.
  • Parking is the easy one to forget. A van full of radiators and pipe needs a space close to the house, and on a tenement street with council permit bays it pays to sort a visitor permit before day one.

Have your heat loss measured room by room and get a written design that lists every part, before an install date goes in the diary.

“We initially had Sean over to provide a quote, and as we didn’t know much about heat pumps, he explained everything clearly and in a way we could easily understand. He emphasized the importance of proper heat loss calculations for our property, which helped us determine which existing radiators we could keep.”

Day One: Protecting the House and Setting the Outdoor Unit

An anthracite Vaillant heat pump on adjustable feet in front of a sandstone wall, and lagged pipework looping from the side of a grey heat pump against a roughcast wall

Day one starts with dust sheets and floor protection along each route the team will use, from the front door to the cylinder cupboard and into the rooms where radiators are changing.

Outside, the team sets the base for the outdoor unit in the position agreed at the survey. The base has to sit flat and level, and the unit needs a route for condensate to drain away, because it sheds water each time it defrosts through a Scottish winter.

The Vaillant aroTHERM plus, like many domestic air source heat pumps, is a monobloc unit: the refrigerant stays sealed inside the outdoor unit, and two insulated water pipes and the cables are the only things that cross your wall.

Getting those pipes in means coring a hole through the external wall. On a solid stone wall, which can run well over half a metre thick in older Scottish properties, the drilling is the loudest part of the week. Your engineer picks the entry point to keep the outside pipe run short, since each metre of pipe outdoors loses a little heat and needs protecting from frost.

On a typical job the old boiler is still running at the end of day one, so you go to bed with heating.

Day Two: The Old Boiler Comes Out

An attic plant room with a Panasonic indoor unit, hot water cylinder and new copper pipework, and red and blue lever valves with a magnetic filter on lagged pipework under the rafters

Day two on a typical job is when the old system comes out and the heating goes off. On a gas or oil system that means the boiler, its flue and the old programmer and room thermostat. If the house has an old vented cylinder, it goes too, and where the new cylinder runs at mains pressure the cold water tank in the loft that fed the old one often goes with it.

Each fuel brings its own loose ends.

A gas boiler’s supply has to be capped by a registered gas engineer, and your quote states who arranges it.

An oil-fired house has more to settle outside: the survey records the fuel supply and storage, and the proposal sets out what happens to them.

With electric storage heaters, the proposal lists which units come off the walls as the new radiators go in.

Combi households gain a cylinder and give up a cupboard. The choices behind the swap for gas, oil and combi homes are covered in our guide to replacing a boiler with a heat pump in Scotland.

See which parts of your old system stay and which go, written into your proposal before anyone lifts a spanner.

“On the day of the installation, the team showed up on time and got straight to work. They were professional and efficient, and the whole installation went smoothly. They took the time to ensure everything was set up correctly and even cleaned up after themselves, leaving no mess behind.”

Days Three and Four: Radiators, Cylinder, Pipework and Electrics

A new white panel radiator above a tiled floor beside a doorway, and a heat pump hot water cylinder with a lit display, an orange expansion vessel and black-lagged pipework on a ply board

Day three belongs to the radiators on a typical job. A heat pump runs the water cooler than a boiler, so a room whose old radiator can’t give out enough heat at the design flow temperature gets a larger one, and a cold room may gain a second.

The survey has already decided which ones change, using the method in our guide to heat pump radiator sizing. Expect carpets rolled back and a floorboard or two up in rooms where pipes are being replaced.

Pipework is the part of the week that varies most between houses. Narrow microbore pipe can limit how much water reaches the radiators, and the design decides whether to replace a section or work with what is there.

On a Cumbernauld retrofit filmed for our YouTube channel, the ground-floor pipework was buried in concrete, so we kept it and fitted a Panasonic T-CAP with a strong enough circulating pump to push water through it, while the blocked 8 mm microbore upstairs came out and was replaced.

The new cylinder goes into its planned spot, often the old airing cupboard, a utility room or a cupboard under the stairs. In Penny and Monique’s 1920s sandstone end-terrace in Mount Florida, the 250 litre cylinder and the main system components went into a 1.2 metre high basement, which kept the rooms upstairs clear. Cylinder sizes and where they can go are set out in our guide to heat pump hot water.

Day four brings the electrics and the water. An electrician runs a dedicated circuit from your consumer unit to the outdoor unit, with an isolator beside it, and wires the controls, the cylinder and the valves.

Before the heat pump sees any water from the old circuit, the team flushes the pipework and radiators to clear the sludge and magnetite that years of boiler use leave behind, then fits a magnetic filter and strainer to catch what remains. A heat pump fitted straight onto a dirty system clogs its heat exchanger, and we have replaced units that failed for that reason.

The outdoor pipework gets its insulation and frost protection on the same day, either antifreeze valves or glycol in the circuit, so a power cut during a hard frost can’t split the pipes.

Will You Be Without Heating? Disruption Through the Week

An expansion vessel above copper pipework with two rotary isolator switches on a timber board, and a dark grey Panasonic heat pump against a buff brick wall with lagged pipework

Yes, for part of the week. Your heating and hot water go off when the old boiler is disconnected, on day two of a typical job, and come back when the heat pump is commissioned at the end of the week. The survey tells you which days to expect for your house.

If your install week falls in January, have a couple of plug-in heaters ready for the rooms you use most, and ask your engineer whether hot water can be kept going for part of the week. The answer depends on how the old and new cylinders are plumbed, so it changes from house to house.

The rest of the disruption comes in stretches.

Coring the wall on day one is the noisiest job.

Radiator day means rooms emptied around the walls, and the water goes off for short spells while pipes are cut in.

If you work from home, those are the two days to plan your calls around. You can stay in the house all week, and the team tidies the working areas at the end of each day.

Pets are worth a thought too. Doors stay open more than usual while pipe and radiators come in and out, so a cat that bolts at the sight of a van may be happier elsewhere for the first morning.

Find out which days your heating goes off and how your hot water is covered, before you pick your install week.

“Outstanding service, difficult decision to make to change to air source heat pump especially give the level of misinformation. Sean/Aventus Eco were outstanding in helping me explore and decide that this was right solution.”

Day Five: Commissioning to MCS and the Handover

A Vaillant heat pump interface and two Vaillant control boxes with an Aventus Eco sticker on a brick wall, and a Panasonic Aquarea indoor unit with an Aventus Eco sticker

On the last day your engineer brings the system up to pressure, purges the air out and runs the heat pump against the design. Heat pump commissioning means checking the flow rates, temperatures and pressures against the figures in your design and recording them, so you receive the commissioning numbers with the records to prove them.

Two settings decide how well the system runs from here.

The first is the weather compensation curve, which raises the water temperature as the outdoor temperature falls and keeps it as low as the house allows on milder days.

Our design work follows Heat Geek Mastery training, which puts heavy weight on this curve, because a curve set too high wastes electricity on every mild day of the year.

The second is radiator balancing, which sets each radiator’s share of the flow so each room reaches its temperature alongside the others, and we check the result with a thermal imaging camera.

After commissioning, your installer registers the system with MCS and issues your MCS certificate within 10 working days. Keep it with the commissioning records. You will need both for a warranty claim and when you sell the house.

At handover your engineer walks you through the controls and the app, shows you the isolator and the filter, and explains which settings to leave alone.

The manufacturer warranties on the heat pumps we fit run up to 7 years once registered, so warranty registration is part of the handover, and your 5-year workmanship guarantee is written into your quote. Our guide to heat pump manufacturer apps covers what the app shows and how to read it.

The First Weeks With Your New Heat Pump

Raindrops on the casing and gold Vaillant logo of an outdoor heat pump, and a large dark grey Panasonic heat pump with two fans beside a timber-clad house

The install team leaves on day five, but the tuning carries on. If your controls connect to the manufacturer’s app or service portal, we can watch the system’s data over the first few weeks and adjust the weather compensation from the office, without another visit to the house.

A heat pump runs in a different rhythm from the boiler you had.

  • It runs for long stretches at low power
  • the radiators feel warm to the touch rather than hot
  • on a cold, damp morning the outdoor unit may give off a cloud of vapour while it defrosts.

All of that is normal.

The first proper cold snap is the real test of the curve, and if a room feels cool when the frost comes, tell us, because a small change to the curve is the usual fix.

Manufacturers expect an annual service to keep the warranty valid, so book the first one for around the anniversary of your install.

How long does a heat pump installation take?

About five working days on site for a typical whole-house retrofit in Scotland. Houses with a lot of radiator or pipework changes use the full week with little to spare. The survey and design come before the install week, and fine-tuning continues for a few weeks after it.

For part of the week, yes. The heating and hot water go off when the old boiler is disconnected, on day two of a typical job, and come back at commissioning on the last day. Your engineer tells you the days at the survey stage, and a couple of plug-in heaters cover the coldest rooms in winter.

It depends on the installer’s diary and on funding. If you apply for Home Energy Scotland funding, work cannot start until the written offer arrives. Your engineer gives you an install date once the proposal is agreed.

The old boiler, its flue and controls, and the old cylinder and loft tank where the design replaces them. Radiators come out only where the design swaps them for larger ones. The survey decides what happens to the rest of the old system, including any fuel supply outside.

Yes. You receive the commissioning records at handover, showing the flow rates, temperatures and pressures measured against the design. Your installer also registers the system with MCS and issues the MCS certificate within 10 working days of commissioning.

Plan to be there on the first morning and for the handover on the last day. For the days in between, agree access with your engineer before the week starts.

A £0 survey tells you whether your house suits a heat pump and puts the install week in writing, from the day the boiler comes out to the handover.

Aventus installed an ASHP heating system for us in a 1950s house in Newton Mearns. Initially we contacted them to help us future proof our home as we were planning some retrofit works. They carried out the preparatory pipework during the build & were very good at working around our timeline and liaising with the builders. Following this we decided to see it through and had the new heat pump installed towards the end of the building works. During the installation, the team were all very polite and helpful. We had the majority of pipework replaced with copper alongside 4 new radiators & a cylinder installation which was all carried out to a high standard. The team were patient with our specific requests. We are delighted with the dark grey Panasonic unit & appreciated the fact the unit is not over specified which means that it sits neatly underneath our new windows. There were various post install issues however these were resolved with a professional attitude. So far we have found the house to be very cosy with exceptionally hot water which exceeds our expectations. Time will tell over the winter how efficient it is given the age of the house, however we feel reassured having Aventus by our side and would not hesitate to recommend them to others.

We wanted to retrofit our home to improve energy efficiency, change to an air source heat pump (ASHP) and add solar panels and a battery. Aventus Eco was recommended by a Retrofit Consultancy. Sean clearly explained and planned out the processes for our ASHP. We really felt that he was interested to make it work well for us. Installation was smooth. The team was well coordinated and communicated well during the process. They completed the work to a very high standard and minimised any disruption to our home. We were so impressed with the ASHP fitting that we quickly followed this up with Aventus Eco planning and installing our solar panels and battery. We would highly recommend Sean and the Aventus Eco team.

Changing from gas central heating to renewables isn’t simple but, having asked four companies to quote to convert our system, Sean stood out as someone who cared about getting the design right, optimising it for our house while clearly explaining how and why. He helped us understand how heat pumps, solar panels and batteries all work together and gave us confidence that the conversion would be possible and relatively simple. The Anvetus installation team were brilliant - polite and efficient with a can-do attitude to problem solving. They cared about our property, checking in with us as they worked and clearing up as much as possible each day. Everything felt planned and coordinated and a heat pump, new hot water tank and system, 10 solar panels and a battery were installed and up and running in a week, despite some unexpected challenges along the way. The whole team went out of their way to make this a smooth experience, from initial visit to final handover paperwork. We would highly recommend Sean and Aventus Eco.

Our household was going through the Home Energy Scotland grant and loan scheme as we qualified for a heat pump. Sean came recommended by an insulation company and I’m glad that I reached out. Despite being very busy, Sean was keen to get a solution for us, his knowledge and work ethic came across immediately so we were happy to have Aventus take on the work. Meeting, survey, work scheduled, and completed to a very high standard. We’re very happy with our heat pump system as well as the ongoing support from Sean.

Sean and the team at Aventus Eco did a fantastic job installing our air source heat pump. They were really friendly, proactive and efficient throughout the whole process. After trying to find a suitable air source heat pump installer for a number of years, Sean filled us with confidence from the moment we met him. He was the first person who properly reassured us about the design, the suitability of the system and the long-term cost benefits. The installation itself was carried out with real care and professionalism. The team put everything back in place afterwards and left the house as though they had never been there. Since the instal, the house now constantly feels like it is at a comfortable temperature, and the amount of energy we use on a daily basis compared to our old electric boiler has been reduced. We are looking forward to seeing how this continues in the colder months. We would happily recommend Aventus Eco and Sean to anyone considering an air source heat pump.

Sean and the team at Aventus Eco provided exceptional support when we needed it most. Our heat pump had been incorrectly installed by another company that has since gone into liquidation, leaving us with nearly three years of no heating, ongoing faults, and constant leaks. Aventus Eco truly saved the day. Sean quickly identified the issues that had caused continuous problems for years and resolved them properly. We finally have warmth in our home again, along with peace of mind and renewed hope. The service has been first class throughout, with excellent ongoing support. I cannot recommend Sean and Aventus Eco highly enough and would like to thank them for their professionalism, expertise, and commitment to doing things right.

Outstanding Service from Aventus Eco Ltd – Highly Recommended! I had been struggling with unusually high electricity consumption—around 50 kWh per day—due to my air source heat pump system. Despite reaching out to multiple companies, including the original installer, no one was willing to help or even respond. That’s when I contacted Sean from Aventus Eco Ltd, and I’m so glad I did. Sean promptly visited my home, conducted a thorough evaluation of all relevant factors, and successfully identified the root cause of the issue. He didn’t stop there—he also provided a detailed report that I could share with the installer and even offered to assist further in resolving the problem. Sean’s professionalism, technical expertise, and willingness to go the extra mile truly set him apart. He is an absolute superstar, and I can’t recommend Aventus Eco Ltd highly enough for anyone facing similar challenges.

Exactly as the process should be – right from start to finish Aventus Eco fitted solar panels, battery storage and an air-source heat pump, and the whole experience has been great. There was no hard sell from these guys, just lots of advice from people who clearly care about what they do, their business and their reputation. They took the time to get the design right for my home, including properly working out our power use and heat loss and sizing everything accordingly. The solar panels were a no brainer, but Aventus suggested right sizing the solar panels and adding battery storage. Home energy when the sun’s not shining – brilliant. It’s working flawlessly. The heat pump means I’m no longer dependent on global oil and I’ve cut my carbon footprint. Heat pumps get a lot of bad press, often due to hard-sell companies pushing numbers rather than doing the job properly. The difference here is the care Aventus put in, and the work they have done with Heat Geek and their accreditation process (check their Youtube videos). That was the deciding factor. None of the other companies I spoke to had it. It gave me real confidence everything would be set up properly — and it shows. Originally, I wanted to keep the oil boiler “just in case”. I’m glad I took the leap to ditch it and trust the Aventus design. The house is comfortable and warm throughout. Neat install, great communication, and they made the grant process easy. Aventus Eco combine technical know-how with genuine customer care, and I’d happily recommend them. Thanks. Genuinely.

After having several companies provide quotes for solar panels for my husband and me, Aventus ECO was by far the best. Their team was professional, transparent, and most importantly, there was no high-pressure sales pitch at all!

We initially had Sean over to provide a quote, and as we didn’t know much about heat pumps, he explained everything clearly and in a way we could easily understand. He emphasized the importance of proper heat loss calculations for our property, which helped us determine which existing radiators we could keep. Sean also walked us through how the system would operate once installed and shared tips on how to get the best efficiency from it. When the team came to install the system, the entire process was incredibly streamlined and completed in just three days. The guys made sure to cover all our carpets and left the place spotless. I can honestly say Sean and his team were fantastic—our heat pump is now up and running, and even on the coldest days, our energy usage is nearly half compared to gas. Although we’ve needed to tweak a few settings, Sean took the time to show us exactly how to adjust everything. I would highly recommend him and his team to anyone. In fact, we’ve already referred him to our neighbors, and he’s now working on their system too. Thanks again, Sean and team

We had an excellent experience with Sean and his team at Aventus Eco. They recently installed our air source heat pump and hot water system, and Sean was hands-on throughout the entire process. What really stood out was the additional guidance Sean provided about how we could improve our home’s insulation and reduce drafts. He explained how making these simple DIY improvements would help lower the heat loss in our home, ultimately reducing our energy bills in the long run. Sean’s approach was practical and cost-conscious, giving us great tips for upgrades that we could do ourselves to make the system even more efficient. The level of detail and care he put into both the installation and the advice was impressive. It’s clear that Aventus Eco is dedicated to not just installing systems, but making sure they perform at their best for the customer. We couldn’t be happier with the outcome and would definitely recommend Aventus Eco to anyone looking for a reliable, knowledgeable, and customer-focused company.

Aventus Eco is hands down the best company I’ve worked with in a long time. From the first phone call, I knew I was in good hands. Sean took the time to understand my needs and walked me through the entire process, from initial consultation to installation day. What really stood out to me was how well they communicated — I always knew what was happening and when. There were no surprises, and the installation was done ahead of schedule! The heat pump has been running flawlessly, and I’ve already noticed a drop in my energy bills. I highly recommend Sean and his team for their professionalism and efficiency!

I recently had an air source heat pump installed by Aventus Eco, and I couldn’t be happier with the experience. Sean was my main point of contact, and he was fantastic. He walked me through the entire process from start to finish, explaining everything clearly and making sure I understood what to expect. On the day of the installation, the team showed up on time and got straight to work. They were professional and efficient, and the whole installation went smoothly. They took the time to ensure everything was set up correctly and even cleaned up after themselves, leaving no mess behind. The heat pump itself is working great, and I’ve already noticed a difference in my home’s comfort and energy efficiency. Overall, I’m really pleased with the service from Aventus Eco and would definitely recommend them to others. Thanks again to Sean and the whole team!
